Pastor, I stopped counting attendance and started measuring engagement. Here’s how.

You already know engagement when you see it. There’s the family that’s out the door before the last song ends — and the family that serves, gives, sits in a group, and is frankly at church too much. The problem isn’t that you can’t feel the difference. It’s that most of us never measure it. We count nickels and noses — attendance and giving — and call it health. But that’s only 2 of the 5 levels. Here’s the scoring system I teach pastors, and why Carey Nieuwhof is right that engagement is the new attendance.

Step 1 — Name the five levels

Every person connected to your church sits somewhere on five measurable levels:

• Attending — are they actually showing up?
• Receiving communication — are they connected to the flow of church life? Do you even have their email and phone?
• In a group — are they in community, being formed, experiencing care?
• Serving on a team — are they using their gifts?
• Giving regularly — have they engaged in generosity?

Each level moves someone from spectator to participant to owner. And this isn’t for your benefit — it’s mutual. When they serve, they grow. When they’re in community, they’re formed. When they give, they’re blessed. Engagement isn’t extraction; it’s discipleship with a scoreboard.

Step 2 — Score everyone, not just the actives

Go through your database and score every person 0–5. Yes, including the zeroes — the people who filled out a connect card two years ago and vanished. They count, and they have a next step too (usually “come back and sit with me”).

Step 3 — Face your baseline without flinching

The first time you score everyone, the number will humble you. That’s not failure — that’s your baseline, and it’s the number you get to watch move. Nationally, about half the room isn’t in community and roughly 60% aren’t serving. You’re not behind; you’re just finally looking.

And the payoff for moving people up the ladder is real: when families are connected in a group and on a team, about 68% say church finally feels like home — like family. That’s the whole game.

Step 4 — Turn every score into a next step

The score isn’t a grade — it’s a to-do list. A 1 who attends but gets no communication needs their email and phone. A 2 needs a group invitation. A 3 needs a serving ask. There is always a next step for somebody, and once you can see the level, the ask writes itself.

You can’t shepherd what you can’t see. Score your people this week — software or Saturday, either way — and you’ll never go back to counting noses.
